Black Friday Email Marketing Preparation: The September and October Playbook
At Ecomflows, we build Black Friday plans for 2,000+ stores, and the pattern is always the same. Stores that start in September crush it. Stores that start in November get buried in the spam folder.
This is the full 8-week playbook. Every step we run for clients. No theory, just execution.
Why Black Friday Email Marketing Preparation Starts in September
During Black Friday week, the average Gmail user gets 40 to 60 promotional emails a day. Gmail's filter is ruthless. If your domain is cold, your email dies.
Preparation is how you survive the filter. A warm domain lands in the inbox. A cold domain lands in spam. That is the whole game.
The Cost of Starting Late
If you only email during Black Friday week, three things go wrong at once:
- Your unsubscribe rate spikes because nobody recognizes the sender.
- Spam complaints shoot up for the same reason.
- Klaviyo's reputation score drops, and the rest of your sends that week get throttled.
One bad Black Friday can damage your deliverability for 3 to 6 months. That means January through March also suffers.
The Black Friday Email Marketing Preparation Checklist
Here is the exact checklist we run. Each item matters. Skip any and you lose revenue.
8 Weeks Out (Early September)
- Audit your domain authentication. DMARC, SPF, DKIM all passing.
- Set up a branded sending domain in Klaviyo.
- Confirm your 4 core flows are live and optimized.
- Start drafting the Black Friday campaign calendar.
6 Weeks Out (Late September)
- Finalize the full Q4 content calendar with dates, offers, and segments.
- Write every campaign subject line and preview text.
- Lock in the email design system, mobile-first.
- First list cleanup: remove all bounces, unengaged 180+ days, spam flaggers.
4 Weeks Out (Early October)
- Start domain warming. Send to 30-day engaged segment only.
- Begin regular content campaigns. Pre-Black Friday education, product drops, brand stories.
- Second list cleanup. Clean every 2 weeks from here.
- A/B test subject lines on engaged segments so you know what works by November.
2 Weeks Out (Mid October)
- Expand sends to 60-day engaged segment.
- Test full Black Friday emails on internal lists to catch broken links and images.
- Pre-build VIP early access segment: customers with 2+ orders.
- Schedule Black Friday campaigns in Klaviyo, ready for review.
1 Week Out (Early November)
- Send teaser campaigns: hint at the offer without revealing.
- Check deliverability. Inbox placement should be above 90%.
- Expand to 90-day engaged segment. List is now fully warm.
- Final list cleanup. Nothing dirty going into the main event.
Black Friday Week
- VIP early access drops 48 hours early to 2+ order customers.
- Black Friday main blast drops Thursday or Friday morning.
- Segment hourly based on opens and clicks.
- Cyber Monday follow-up with increased urgency.
- Extension day for non-buyers who opened but did not convert.
The 5 Campaigns You Must Have Written
Before October ends, these 5 campaigns should be written, designed, and loaded in Klaviyo:
- Early access email for VIP buyers, 48 hours before public launch.
- Black Friday main launch email, morning of the sale.
- Black Friday reminder email, same day afternoon, non-openers only.
- Cyber Monday re-launch with a fresh angle.
- Extension day email for last-minute buyers.
If you try to write these in November while running ads, you will cut corners. Write them now.
What Most Dropshippers Get Wrong
Three mistakes we see on every Black Friday audit:
Mistake 1: Sending to the Whole List
Spraying 100,000 people with the same email wastes sends and hurts deliverability.
Segment by engagement window. VIPs get one treatment. 30-day engaged gets another. 90-day gets a third. Unengaged gets nothing.
Mistake 2: Waiting to Warm the Domain
You cannot warm a domain in 4 days. It takes 3 to 4 weeks of steady sending to engaged audiences.
If you skip warming, Black Friday sends will land in spam. The filter does not care how good your offer is.
Mistake 3: No Post-Purchase Plan
Black Friday customers are impatient. Delivery takes 3 to 10 days. Without a post-purchase flow that sets expectations, your support inbox explodes.
A simple 4-email post-purchase flow reduces support tickets by 60 to 80% according to our client data.
Timeline Recap
Here is the one-sentence version of Black Friday email marketing preparation:
Foundation in September, writing in September and October, warming in October, execution in November.
Every step has to happen in order. Skip one and the whole chain breaks.
The Bottom Line
Stores that win Black Friday are ready 8 weeks early. The rest show up in November hoping for a miracle.
Miracles do not happen in email marketing. Preparation does.
